2The spine: one entity list, three systems

This is the backbone everything hangs on. Same names in ClickUp, Drive, and Obsidian. For THM, the property code (HOURP, HOUZN, HOUUS) is the shared key that ties a hotel together across all three.

Stop the bleeding
The routing rule, so it never piles up again
Goal
New tasks stop landing in Focus by default. Business task picks a business space, personal or unsorted goes to Inbox, Focus is reserved for curated priorities.
You decide
Nothing. Already decided.
I do
Write the routing rule into Woz's config once the Inbox and Ace HQ exist (so it points at real lists).
Done when
The rule is live and Woz follows it.

Lock the spine
The one map everything hangs on
Goal
One written entity map shared across ClickUp, Drive, and Obsidian, plus the THM property-code key.
You decide
Confirm the spine in section 2 above.
I do
Write the canonical map note and the property-code to LP-entity to deal-code crosswalk.
Done when
The map exists and you have signed off.

ClickUp structural cleanup
Your areas, quick wins
Goal
The space list matches the spine. Rename ACE to Ace HQ, create the Inbox list, move RPP into its own RevParPro space, give StickyMetrics a space, delete the 4 empty Vault spaces, fold the scattered THM and business folders out of Ace HQ into their real spaces.
You decide
Nothing new. I pause for your yes before the deletes.
I do
All the renames, creates, and moves. Report after.
Done when
Ace HQ holds only personal and agent lists, RevParPro and StickyMetrics have homes, the empty shells are gone.

ClickUp content routing
Drain the Focus pile
Goal
Re-file the cross-business tasks sitting in Focus into their correct spaces. Sweep dead and completed items into the Archive.
You decide
Nothing. I route, you see the summary.
I do
Sort the active tasks in batches, archive the rest.
Done when
Focus holds only your curated priorities, Inbox is the only catch-all.

Google Drive full reorg
The heaviest piece, done carefully
Goal
Restructure the shared drives and folders to mirror the spine. Keep the two-account split (THM under texashotelmgt, rest under ecomhd). Evict the 618 non-MD files out of the Obsidian vault to their correct Drive homes.
You decide
Nothing new. I pause before large folder moves that touch shared links.
I do
Server-side moves to avoid re-uploads, preserve links where possible, run it as a controlled sub-phase.
Done when
Drive mirrors the spine and the drive-ID map is written.

Wire it together and lock it
So it cannot drift back
Goal
Cross-link the layers (an Obsidian note links to its Drive folder and its ClickUp space) and write one short "where things go" rulebook covering all three systems.
You decide
Nothing.
I do
Write the unified rulebook, set the routing rule from Phase 0 as a permanent guardrail.
Done when
The rulebook exists and the three systems point at each other.

4Deferred on purpose

Phase 6, Adoption and cadence. You named the real prize: being dialed into ClickUp daily so the team follows your lead. We are building the clean foundation first, then designing the daily ritual (a morning Focus pull, team-utilization visibility) as its own step once there is something worth opening every day.

Team-space pass. The property-code tagging in THM and the meeting-list cleanup in eComHD wait until your foundation is set, then run as a coordinated pass that does not disrupt staff.

5What happens next

On your go, I start with Phase 1 (write the spine map) and the safe parts of Phase 2 (rename ACE to Ace HQ, create the Inbox, stand up the RevParPro and StickyMetrics spaces, move the misfiled RPP lists). I will pause and ask before deleting the four empty Vault spaces, since deletes are the one irreversible step in this batch.
